Sales aren't enough - my business crash and burn

Hey folks, I haven’t been on here in a while, but I learned sooo much from this site back in the day.

Today I find myself in a conundrum, I’ve been in business for around a decade, always had employees. I recently lost a few large contracts so I’m down to my one washing van.

I used to provide a few other services but only had the one pressure washing van, I have an employee do the work and drive that van, he’s been with me for years. I also have my retired broken down old van.

SO now that I lost all my income, what the van brings in is not enough to sustain us all. I also have a foreign assistant who does calls, estimates, scheduling, etc. Basically I was partially retired.

Maybe I need to get a job, I’ve looked on Indeed and honestly I think I’m underqualified in a few areas, mainly with regards to IT and software, like even if i wanted to do project management I’m super unfamiliar with all the apps and software corporate people use nowadays.
We use a CRM and some Google, and Wave for expenses but man, I need to learn stuff asap if I’m gonna consider stepping back into the workforce.

I personally need to earn 7k-10k/mo, and with this one van that brings in around 9k thats impossible after employee, overhead and expenses.

I know it’s my fault, I should have been actually pushing more washing sales and gotten more vans but I was burnt out and needed a sabbatical. We’ve always had little YoY growth so I wasn’t worried about a little plateau we’ve been in.

So now the fork has hit the grits and I’m left starving without many options and I need results quick.

The fastest way for me to pay my bills is to fire my employee and do the work myself, I would hate to do that because he depends on this job and I’ve fired enough people these past few months. But even If i did that, it wouldn’t provide enough income. Also I don’t think I want to wash anymore or for the rest of my life.
Second fastest way for income is for me to get a job, my manager and wash guy can continue and sustain themselves with the current flow of clients. I would just continue to be the over-the-phone consultant I’ve been to them.
Third option is you tell me, what should I do? I don’t have any capital to throw at marketing.

Problem with fixing the old van and working is that I would take away jobs from my wash guy, and we book him out one or two weeks out, but lately it’s been one week or a few days. So sure I could do his jobs then we’d both sit on our hands for the second half of the week.

I know people hate d2d sales, but should I resort to that?

This week in particular isn’t good for the economy but maybe getting a stable job with benefits is the right move for the next four years?
I don’t want to close/sell the company because I have sentimental value and my wife says we shouldn’t, but I’ve thought about it. Not that I’d get much from it, but at least the headache of having to run it would be gone.

I’ve put in a few applications for jobs on indeed, we’ll see if anything bites, I hoping something does. I need to update my resume some more.

Does your current employee have the means or desire to take over? Maybe there is an option to form a partnership that he can buy into and help pump new life/funding into the business?

that was my idea behind selling, but as I mentioned the wife and I dont wanna sell.
The next best thing would be just having him earn a percentage of sales instead of salary like he currently is receiving, but still, unless he does sales for another van there isn’t much new money for him to create.

Yea that is a tough spot to be in for sure. All the options I’m coming up with are temporary solutions and wouldn’t be sustainable.

First, let me say thank you for posting this. It takes some bravery and humility to express what you just did. I’m right there with you some days.

I also don’t often post on this forum but figured I would because we have been in business a similar amount of time (washing for 11 years now). Your verbiage sounds like you’re out of energy and you’ve lost. That’s not at all true. You’re not giving yourself enough credit. It takes a lot of discipline to stay in the game for 10+ years. You succeeded in washing in 2015, 2016, etc. how many others quit during those years or wouldn’t even know what soft washing was without social media?

Truth is, you are the cornerstone of your company and you’ve become complacent. The contracts are just pieces that you resourced together.

Option 1: Get up and put the work in.
Option 2: Go find the next thing.

It’s your call. It always has been. If you’re finished washing then you should go into your next endeavor with your head held high. You’ll learn the new skills if you have the right attitude. If you want to keep washing there is no better time than right now to get jobs. Put a smile on your face and get back out there. Knock on doors, find every phone number you can, and get creative with your offers. We are not having our best year either but we have to find the energy and resolve to keep going… working smarter and harder. Finally, get out there and get your hands dirty. Do something hard that makes you appreciate what you have. All the best

thanks man, yeah staying in business this long is no easy feat.

And yes I was complacent, and it really shows in my competitors growth and my stagnation.

Honestly right now the best solution I see is to get a job and also keep the company going, without having to pay myself the company can continue and I might have better mindset to dive in again and make it grow in my spare time.

What I would recommend for fellow entrepreneurs is to always learn more, don’t stay stagnant and content, keep your resume up to date, this is to tell yourself “hey if you don’t shape up you’ll need to ship out”.

If you’re supposed to be in charge of every hat in your business, then do them individually very well, and if you can’t then delegate. Either way it needs to get done.

Why do you need 10k per month? Seems like a high level of expenses. I perosnally would suggest trying to get leaner on your monthly expenses to give yourself more room to operate.

What other posters said about getting out there is also a good move. What about hiring a sales person?

For what it’s worth this year seems bad for all. Huge uptick in new washers along with previous ones offering more and more discounts reducing pricing.
Tariffs haven’t even hit the consumer yet so when that happens I can’t see many people caring about say cleaning their driveway.

Up to 10k/mo is what I need to cover my bills plus get rid of debts and set aside for retirement and dental and health coverage. I’ve been living lean for years and it will bite me in the butt when I’m old if I don’t do anything about it now.

Yeah I thought about hiring a sales guy, but what could he do to get me residential? (My desired clients) Or should I get commercial for the time being? I hate commercial because it’s usually night work, unless it’s residential places like condos and retirement homes.

I’m kinda concerned about tariff effects, but we did better in 2020 than we did in 2019, people here in Florida seemed to be barely phased by economic hardship, at least people who care about washing their homes. But I dunno things could be different this year
